Grip on digital transformation: from complexity to results

Successful digitalization requires a perfect balance between people, processes, and technology. Technology alone is never the solution; without trained people or a logical process, software remains underutilized. At Welisa, we ensure these three elements work together. Whether you are starting with sales optimization or a company-wide integration of Salesforce with your ERP: you are not looking for an adventure, but for predictability. Our approach strips away complexity, isolates risks, and gives you insight into progress, budget, and ROI at every moment.

The four pillars of our approach

We structure your digital transformation based on four principles. This allows us to guarantee quality while you maintain control.

1. Risk reduction through phasing

Large ‘big bang’ implementations often fail under their own weight. We reduce risks by breaking projects into manageable phases with clear deliverables. Because our roots lie in the manufacturing industry, we are accustomed to complex supply chains and business-critical processes. We know that an error in the chain is costly. That is why we work with proven blueprints for data, AI, and integrations. We identify technical dependencies (such as legacy systems) in week 1, not in week 20.

2. Governance in a multi-vendor landscape

Digital transformation is rarely done with a Salesforce partner alone. Often, ERP vendors, web developers, or marketing agencies are involved. In this environment, we take on the role necessary for your success. Do we need to take the technical lead and safeguard the architecture across all parties? Then we do that. Is there already a strong internal IT lead and do we need to ‘plug into’ an existing structure? Then we adapt. We speak the language of your ERP partner and ensure data flows are correct, regardless of who is pulling the strings.

3. A team of experts, not rentals

Digital transformation requires specific skills per phase. At the start, you need an architect; during the build, a developer; and just before go-live, an adoption specialist. That is why we do not rent out individual consultants; instead, we offer a flexible team. The composition scales with the project: you pay for the expertise required at that specific moment. This ensures quality and means you are never dependent on a single person.

4. You are in control (stage-gates)

Control means never facing surprises. That is why we agree on clear ‘stage-gates’: decision points between phases. Before we move from design to realization, we provide insight into the impact, planning, and budget of the next step. You give a ‘go’ or a ‘no-go’. If you need a break between phases, we schedule it. You determine the pace; we guard the route.

Our approach

7 steps to scalable success

We don’t believe in risky ‘big bang’ implementations that are rolled out as a single whole. Our working method is aimed at isolating risks and guaranteeing results:

Diagnosis & exploration

We start at the core. We listen to your challenges and analyze the current situation. Where are you now, where do you want to go, and where are the bottlenecks in your current process?

Before we build, we define the parameters. What has direct business impact and what is ‘nice to have’? We draw up a roadmap and define the project boundaries. This prevents scope creep and keeps expectations clear.

Our architects translate the strategy into a technical design. We determine the data model, the process flows, and the integrations with your IT landscape (such as ERP). Here, we lay the foundation for the long term.

With the blueprint as a guide, we begin building. Whether we work in sprints or via a fixed plan: in this phase, we configure the environment, build the automations, and set up the integrations.

Technology is nothing without users. We test the environment extensively and train your employees before go-live. This ensures quality and removes any hesitation.

Because we have prepared everything in the previous steps, the go-live is a controlled event. We remain on standby during the first few days after the launch. We resolve teething problems immediately and support users so that operations continue undisturbed.

Go-live is not an end point, but the start of optimization. Through Managed Services, we provide maintenance and updates. Our Customer Success Manager checks in periodically: are we still meeting the business goals and where do new opportunities lie?

Frequently Asked Questions

Who takes on which role in the governance?

It depends on your internal capacity and preference. Do you have a strong internal IT lead or product owner? Then we join as subject matter experts and architects. Is that guidance missing? Then we take the technical lead. We guard the architecture and the planning; you make the decisions regarding budget and priority. We define the roles before the start, so there is never any discussion about ownership.

A stage-gate is a firm ‘go/no-go’ moment between two project phases. We deliver the results of the previous phase and present the plan, budget, and required capacity for the next one. The clock for the next phase only starts once you give your approval. This gives you the opportunity to adjust, pause, or change the scope without being tied to a long-term contract.

Hypercare begins immediately after go-live. This is a period during which our project team is on standby. We proactively monitor the system and resolve teething problems immediately—often before users even notice them. The goal is absolute business continuity: your operations must not come to a halt because of a new button or process step.

In complex landscapes, we often collaborate with ERP vendors or web developers. We speak their language and understand the dependencies between systems. If desired, we can take the lead on chain integration. We ensure that data models align and test the entire chain from end to end, rather than just the Salesforce component.

Data is the fuel for your process. We start directly with a data analysis during the diagnosis phase. Together, we determine what needs to be migrated, what needs cleaning, and what should be archived. We don’t build a new engine for dirty fuel; data migration is always an integral part of our architecture.

That is why we work with sprints and short feedback loops within the main phases. Thanks to stage-gates and our flexible team composition, we can pivot quickly. If the market or priorities change, we adjust the backlog for the next sprint. Rigid schedules don’t work in a dynamic environment; our approach does.
